That question misses the entire point of Apple’s current crisis. The company didn’t lose its way because it ran out of good designers. It lost its way because the operational machine that made it rich now calls all the shots. Talk to any former Apple design engineer, and they’ll tell you about meetings where product tweaks got shot down before user testing. The excuse was always the same: it would mess with production yields or cut into margins. That’s the rot at the center of Apple today, and it has nothing to do with Jony Ive’s office being empty or Jobs being gone. Matthew Rogers, who worked on the original iPhone, talked about debating ideas directly with Jobs when he was 23. That kind of flat, idea-first hierarchy doesn’t exist at Apple anymore. Every decision climbs through layers of operational and financial review before it gets anywhere near a leader with final say. But that narrative leaves out the hidden cost of all that efficiency. The operational discipline that drove those numbers didn’t just make Apple rich. It rewired the company’s priorities from the ground up. Under Jobs, the design team led the way, and manufacturing had to figure out how to make their vision work. Under Cook, the supply chain leads, and design teams have to work within the constraints of what’s easy and cheap to produce at scale. Rogers’ story about the original iPhone drives this home. The device started as a derivative of the iPod Nano, with a click wheel. Jobs scrapped that entire approach because it wasn’t good enough. He wanted something closer to perfection, no matter the cost or timeline. Today’s Apple would never make that call. Scrapping a nearly finished product would throw off supply chain schedules, hurt quarterly margins, and trigger a wave of internal finger-pointing. The skunkworks teams that built Apple’s most iconic products across the street from the main office? They don’t exist anymore. Every project gets run through a gauntlet of operational and financial checks before it gets any real resources. The flat hierarchy where a 23-year-old engineer could debate ideas with the CEO? The official line on Apple’s innovation slump is that it’s a natural side effect of being a big, mature company. It hasn’t launched a product that became a daily part of people’s lives since the Apple Watch in 2015. The Vision Pro headset was a commercial disappointment. Siri has lagged behind competitors for years. iPhone launches now follow a predictable rhythm of small, incremental updates.

Ternus has reportedly told staff the design team will remain central to Apple’s work. The company’s recent lawsuit against former vice president Tang Tan and another ex-employee is framed as a standard effort to protect trade secrets. The suit accuses the pair of taking confidential information to OpenAI. Tan worked closely with Jony Ive at his AI hardware startup io Products, which OpenAI acquired in 2025. Tan is now OpenAI’s chief hardware officer. Ive is not named in the suit, and OpenAI has said it has no interest in other companies’ trade secrets. But the subtext here is hard to miss. The lawsuit isn’t just about protecting trade secrets. It’s a public sign of panic from a company that knows it’s losing its edge. Ternus’ promise to keep design central is empty PR. The design team hasn’t held real decision-making power at Apple for years. A long list of top designers have left, including Danny Coster, Rico Zorkendorfer, and Christopher Stringer. Stringer departed in 2017 after nearly 22 years at the company. He was frustrated that the HomePod he worked on was treated as an accessory, not a core, innovative product. Ive himself became a more elusive figure after Jobs’ death in 2011, before leaving to launch his own studio. The Vision Pro didn’t fail because it was too bold. It failed because it was built to showcase Apple’s existing hardware capabilities, not to solve a real problem people have. Siri’s stagnation tells the same story. Apple can ship hundreds of millions of iPhones a year with military precision, but it can’t iterate on a voice assistant fast enough to keep up with AI startups. Veteran analyst Gene Munster put it plainly: AI is reshaping how people interact with devices, and it could break Apple’s grip on consumer hardware. Former Apple investor Arif Karim summed up the cultural shift: Apple used to be the underdog fighting the status quo. Now it’s the incumbent protecting its turf. That’s why nothing feels exciting anymore. Apple declined to comment on any of this, which tells you almost everything you need to know. Rogers called Ternus’ upcoming tenure a tall task with a big opportunity. That’s a generous way to frame it.

Apple’s supply chain, long hailed as its greatest competitive advantage, will become its biggest liability in the AI hardware era. The entire system is optimized for cranking out incremental updates to existing products at massive scale, with minimal waste and maximum margin. That model works for iPhones, where customers upgrade every few years for a slightly better camera or faster chip. It doesn’t work for AI hardware, where the winning form factors and use cases haven’t even been invented yet. Ternus doesn’t need to bring back Jobs’ design magic to fix Apple. He needs to break the supply chain’s stranglehold on product decisions, give design and engineering teams room to take real risks, and accept that quarterly margins will take a hit for a few years. If he doesn’t, OpenAI and its partners will build the next generation of personal computing devices, and Apple will be left selling expensive, incremental phones to a shrinking base of loyal customers.
